Challenge

Under a multi-year contract with Iarnród Éireann, the business depended heavily on traditional on-track machine (OTM) operations as its primary revenue source. Emerging industry trends — environmental regulation, pressure to maximise train availability, and a shift to data-driven maintenance — signalled that traditional maintenance volumes were set to decline, placing the existing business model at real strategic risk.

Action

Proactively identified the shift from volume-based maintenance to data-led precision operations. Repositioned OTMs as mobile data acquisition platforms. Developed a 'Design Transposition' approach — every tamping shift also became a data-driven design shift. Engaged Irish Rail senior stakeholders, aligning the new model with their strategic priorities: reduced emissions, increased network capacity, improved safety.

Result

Contract value grew from €50M to €150M. Established a new business unit — Digital Rail Services. Maintained operational output while significantly increasing value per shift. Delivered improved safety (reduced manual inspection), increased network capacity (fewer track possessions), and environmental gains through transition to HVO fuel.

Strategic Insight

Long-term value in rail infrastructure was shifting from volume-based maintenance to data-led, precision-based operations. Rather than defending declining revenue, the programme treated the on-track machine fleet as an underused data-acquisition asset and opened a new market adjacency — rail data and surveying — already aligned to the client's own strategic priorities.
